The Platform
How Coherent Field works.
The full methodology — the dimensions, the tensions, and the intervention architecture they prescribe.
Why Standard Measurement Falls Short
Three measurement errors the industry keeps repeating.
The single number.
Culture gets compressed into one engagement score. A score is safe, comparable — and changes nothing, because it answers a question nobody asked. The questions that matter each have a decision attached.
"More is always better."
Standard scales are one-directional: higher is healthier. But real cultural qualities are tensions. Too little challenge and nothing improves; too much and people stop telling the truth. An organisation can fail at either end — and a tool that only measures "more" is blind to half the failure modes.
Grading individuals.
360s score people. But most of what drives behaviour lives between people — in the conditions of the field they operate in. Grade the person and they defend themselves. Read the field and they lean in.
The Foundations
Five dimensions. Two layers. One integrated view.
The platform diagnoses through five dimensions — three system conditions and two experiential consequences. The conditions measure what the system creates; the consequences measure what people actually feel. The relationship between the two layers is itself diagnostic.
System Conditions
What the system creates
CLARITY
Can the system predict and act without burning energy on sense-making?
Certainty (SCARF), Predictive Processing (Friston), Cognitive Load Theory
CONNECTION
Are nervous systems regulated enough to collaborate, create, and challenge?
Psychological Safety (Edmondson), Polyvagal Theory (Porges), Social Baseline Theory (Coan)
CONGRUENCE
Does the system behave consistently with what it claims to believe?
Fairness Circuitry, Trust Neurochemistry (Zak), Psychological Contract (Rousseau)
Experiential Consequences
What people actually feel
AGENCY
Does action produce outcomes? Does contribution matter?
Learned Helplessness (Seligman), Dopaminergic reward, Self-efficacy (Bandura)
VITALITY
What is the cumulative state of the system's nervous system?
Polyvagal autonomic state, Burnout markers (Maslach), Resilience capacity
The Second Layer
We measure tensions, not traits.
Alongside the five dimensions sit five culture-native tensions — paired qualities such as challenge and care, consistency and adaptability. Each is read against a target zone, not a maximum, because every tension can fail in two directions: underpowered or overplayed.
And beneath every reading sits a harm floor — a small set of conditions that override any healthy-looking average. No amount of "good overall" excuses specific harm.
Productive paradoxes
Organisations are full of productive paradoxes.
CoherentField doesn't resolve these paradoxes. It helps leaders understand and navigate the relationships intelligently.
The Relationship
The platform diagnoses through five dimensions. The developmental frameworks guide how leaders develop the capacity to create them.
When Vitality is collapsing while the three conditions are intact, something is depleting the system that conditions can't capture. When conditions are weak but Vitality is high, the system has resilience reserves. The relationship between conditions and consequences is itself a reading.
Behaviour Change Architecture
From a 90-second action to a five-day programme. Every intervention prescribed by the data.
Coherent Field doesn't just diagnose. It prescribes — across five tiers of intervention, each matched to the severity and pattern of what the data shows. Small friction gets a small nudge. Systemic issues get sustained, facilitated attention. Every response is proportionate, specific, and tracked.
"Ask someone what's blocking them. Listen."
Structured exercises for team meetings & 1:1s
"Why your team stops speaking up"
Targeted workshops led by specialist facilitators
Leadership programmes, team resets, culture reboots
Every intervention is tracked. You see the impact in the data. Not in a report six months later — in next week's readings.
